Torn, the world’s leading text-based MMORPG, operates a highly active and persistent online environment supported by a large, loyal global player base.

For over two decades, the platform had relied on on-premises infrastructure that evolved incrementally alongside the game. As player numbers, feature complexity, and traffic volumes increased, the limitations of the existing infrastructure became more apparent in terms of scalability, resilience, and long-term flexibility.

The situation escalated when Torn’s data centre provider announced an unexpected closure, significantly compressing the available migration timeline. This introduced immediate operational pressure and heightened delivery risk. Any disruption to service availability or performance would have been visible to tens of thousands of active users in real time, with direct commercial and reputational implications.

Migrating Torn was not a standard infrastructure transition. The platform processes hundreds of millions of daily requests across tightly integrated services that must remain continuously available. The task required relocating a complex, live production environment to the cloud while maintaining stability and player trust.

Torn required a partner capable of rapidly assessing the existing architecture, designing a secure and scalable cloud-native environment, and executing a full production migration with disciplined governance and minimal operational impact.

The objective was to migrate Torn’s entire production environment to the cloud ahead of the data centre shutdown, ensuring business continuity and performance stability.

In parallel, Torn sought to modernise its operational practices, reduce single points of technical dependency, and establish a platform capable of supporting future growth and innovation.

ddx initiated the engagement with a focused proof of concept to validate cloud suitability, assess Torn’s existing infrastructure, and define a clear migration strategy including technical assessment, dependency mapping, cost modelling, and risk analysis.

Following approval, ddx worked closely with Amazon Web Services, leveraging the AWS Migration Acceleration Program (MAP) to structure and accelerate delivery. When the migration timeline was unexpectedly reduced, ddx rapidly adapted the delivery plan, prioritising critical systems and data to ensure a successful transition within the revised timeframe.

Alongside the migration, ddx collaborated closely with Torn’s internal team to introduce improved documentation, reporting, and operational practices, ensuring the platform could be effectively managed and optimised post-migration.

ddx completed the migration of Torn’s infrastructure to the cloud within record time, ensuring uninterrupted service for players.

The new cloud environment now reliably supports approximately 400 million requests per day and over 2.1TB of daily data transfer.

Operational practices were strengthened through improved documentation and reporting, enabling Torn’s team to manage the platform more efficiently. The migration established a scalable, resilient foundation that supports ongoing optimisation and future platform evolution.

The primary challenge was delivering a complex infrastructure migration within a significantly shortened timeframe while maintaining security, performance, and reliability.

This required decisive prioritisation, close alignment with stakeholders, and disciplined execution.

The engagement reinforced the importance of flexible delivery planning, deep cloud expertise, and embedding knowledge transfer into transformation programmes. For platforms operating at scale, infrastructure modernisation must balance speed with long-term operational sustainability.
